Customer Success metrics

CS protects and expands the base, so I lead with NRR and GRR, the numbers a board actually watches. NPS as the headline CS metric is the tell that a team is measuring sentiment instead of retained dollars.

Shape of it

Net revenue retention over a year
113% 110% 108% 106% 103% Q1 Q2 Q3 112% Q4
Illustrative. NRR above 100% means the base grows without new logos.
MET-01

Net revenue retention (NRR)

Revenue retained plus expansion from existing customers, net of churn and contraction.

(start ARR + expansion − contraction − churn) / start ARR

BenchmarkMedian 102%, top quartile 110%, bottom quartile 92% (Aleph × Benchmarkit FY2025). Usage-based pricing runs 108% vs 98% for seat-based. 110%+ is strong, not the median

The single most important efficiency metric in modern SaaS; growth without new logos.

MET-02

Gross revenue retention (GRR)

Revenue retained before any expansion.

(start ARR − contraction − churn) / start ARR

BenchmarkMedian 84% (Aleph × Benchmarkit FY2025); higher for ACV over $100K, SMB books lower. Caps at 100%

Isolates leakage; NRR can hide churn that expansion masks.

MET-03

Logo / customer churn

Share of customers lost in a period.

customers lost / customers at start

Benchmark<5–7% annual for enterprise; higher for SMB

Counts relationships, not just dollars; early signal of product-market fit issues.

MET-04

Gross / net dollar churn

Revenue lost to churn and contraction.

(churn + contraction − expansion) / start ARR for net

The dollar view that pairs with logo churn.

MET-05

Health score

Composite score predicting renewal likelihood from usage, engagement, support.

A leading indicator that lets CS act before a renewal is at risk.

MET-06

Expansion rate

Share of revenue growth from existing customers (upsell/cross-sell).

BenchmarkExpansion costs ~$0.80 per $1 of ARR vs ~$1.63 to acquire (Aleph × Benchmarkit FY2025); ~52% of new revenue now comes from the base (gradient.works 2025)

The lever behind NRR above 100%, and the cheapest dollar you can add.

MET-07

Time to value / onboarding time

Time for a new customer to reach a first value milestone.

Slow onboarding predicts early churn; a core CS operating metric.
